AI is reshaping how engineering teams build, ship, and measure their work – but the gap between what leaders assume is happening and what the data actually shows is wider than most organizations are ready to admit.

Every engineering leader is navigating the AI era with incomplete information. Anecdotes are everywhere. Rigorous data is not.

This panel presents the findings from LeadDev’s AI Impact Report 2026 – and the numbers tell a more complicated story than the productivity anecdotes suggest.

AI adoption has nearly doubled year on year. Engineering productivity is up. Yet 68% of organizations say the lack of clear metrics is their biggest challenge. AI tool costs have jumped from a concern for 35% of teams to 62% in a single year, and 42% believe over-reliance on AI tools is already eroding engineers’ ability to debug without them.

The data is in. Now comes the harder question: what do you do with it?

Key takeaways:

  • Adoption is up. So are the costs and risks. AI tool cost concerns have nearly doubled year on year – and only 31% of organizations are measuring impact effectively.
  • The engineer’s role is changing faster than most realize. Manual coding is down, architectural thinking is up – but 62% expect fewer junior developers to be hired.
  • Most organizations are still flying blind on measurement. 68% of respondents cite “lack of clear metrics” as their top AI challenge. This session translates the data into decisions engineering leaders can act on immediately.
